I’m an ex user of HomePods with a few questions to assist.
Are these the original version of HomePods or the newer versions?
If they are original versions I would urge users to avoid updating them to iOS 26. This bricked my 2 original HomePods. Apple didn’t want to help when I visited their store near me. Not impressed with Apple.
If newer versions or not on iOS 26, have you added these to Apple Home? If so, do they work outside of Roon?
A note about iOS 26 and original HomePods;
The update to iOS 26 will seem to complete without an issue. I was immediately unable to connect to them via any means. The recommendation was to perform a factory reset. Doing this then causes them to fail to be added/connected during setup. My 2 HomePods were factory reset about 10 times before giving up. Apple support were surprisingly useless in my case. They recommended I factory reset them after I told them I had multiple times. I was advised to visit my local store. I hate crowded places so my wife visited the Apple Store in the Trafford Centre, Manchester, UK. She was told they couldn’t help and asked if she wanted to buy two new versions at full price. She politely declined.

Thanks for reaching out - and thanks @MusicD for chiming in, those are good questions and we’d like to know the answers too.
To narrow this down, could you tell us which HomePod models you have (original, 2nd gen, mini) and what software version they’re running? You can check this in the Home app - tap a HomePod and open its settings.
Next, do the HomePods work normally via AirPlay from your iPhone or another Apple device, outside of Roon? This tells us whether the issue is specific to Roon or affects the HomePods in general.
On the Roon side, please go to Settings -> Audio and scroll to the AirPlay section - are the HomePods completely absent there, or do they show up but aren’t enabled? A screenshot of that page would be very helpful.
And a bit about your setup: what is your Roon Server running on (and which Roon version), and is that machine connected by Ethernet or over the eero mesh WiFi?
For context, HomePod Software 26 has brought AirPlay instability for a number of users even outside of Roon, so the software version question matters here.

Wanted to follow up on this. Have you had a chance to check which HomePod models you have and what software version they are on in the Home app, and whether they still work normally via AirPlay from an iPhone or another Apple device outside of Roon? It would also help to know whether the HomePods are missing from Settings > Audio under the AirPlay section, or if they appear there but are not enabled, along with a screenshot of that page and a quick note about what your Roon Server is running on, which Roon version you are using, and whether that machine is on Ethernet or the eero mesh WiFi. Let us know what you find.
